ANDIE SWIM NEEDED A FULL-STACK SHOPIFY DEVELOPMENT TEAM TO MIGRATE RICHER POORER INTO THEIR STORE

About Andie Swim: Andie Swim is a women-led swimwear brand founded in 2017 to make swimsuit shopping simple and empowering. As one of the fastest-growing brands on Shopify, they've built a loyal community around inclusive sizing and timeless designs. In May 2025, they acquired Richer Poorer, expanding into year-round apparel.

The project: Following their acquisition of Richer Poorer, Andie needed to migrate the entire Richer Poorer brand onto their original domain to consolidate operations, reduce platform costs (~$5k/month savings), and create cross-pollination opportunities between the two brands—all while maintaining distinct brand identities and experiences.

We matched them with a development team who could architect complex multi-brand experiences on a single Shopify instance, navigate the technical challenges of merging two established stores with different themes and integrations, and execute a major migration within an aggressive timeline without disrupting either brand's business.

The challenge was finding a team who could understand the strategic importance of brand separation within a unified platform, coordinate with multiple integration partners (Global-e, Loyalty Lion, Kustomer), and deliver a seamless customer experience that honored both brands' distinct aesthetics while achieving operational efficiency.

Andie chose Jan-Niklas Kokott and the Lumber team, a boutique Shopify development agency that has built on Shopify since 2018 and worked with brands like Super73, Goodles, and OMORPHO, who executed a complete brand migration from mid-July through early November.

Lumber architected a solution allowing Richer Poorer products to integrate into Andie's existing theme with iterative PDP and collection page adjustments, coordinated with multiple integration partners for seamless cutover, and maintained brand distinction through thoughtful design decisions while achieving the cost savings and operational benefits of a unified platform.

THE WORK

Phase 1: Discovery & Planning

  • Initial intro call to understand Andie and Richer Poorer brand requirements
  • Reviewed both brands' GA4 data to understand customer behavior and traffic patterns
  • Analyzed technical differences between existing themes and integration requirements
  • Assessed feasibility of early November launch timeline
  • Evaluated tradeoffs between unique themes vs. unified theme with brand variations

Phase 2: Migration Execution (July 30 - November 3)

  • Architecture & Planning:
    • Determined optimal approach for integrating RP products into existing Andie theme
    • Planned iterative adjustments to PDPs and collection pages for brand distinction
    • Coordinated timeline accelerations based on evolving business needs
  • Design & Development:
    • Adapted existing Andie theme to accommodate Richer Poorer aesthetic
    • Built brand-specific variations for product pages and collection layouts
    • Created distinct homepage experiences for each brand
    • Ensured mobile responsiveness across both brand experiences
  • Integration Coordination:
    • Worked with Global-e team for international commerce
    • Coordinated Loyalty Lion integration for rewards program
    • Aligned with Kustomer for customer service continuity
    • Ensured Reviews.io functionality across both brands
  • Testing & Launch:
    • Comprehensive QA across both brand experiences
    • Coordinated launch timing with integration partners
    • Post-launch monitoring and rapid bug fixes

Phase 3: Ongoing Support Transition

  • Post-launch support needs assessment
  • Transitioned to ongoing monthly support model
  • New quote sent for continued partnership
"Working with Charlotte, Jordan, and the Andie team during such a transformative moment for their business was incredibly rewarding. The acquisition of Richer Poorer represented a major strategic bet, and the trust they placed in us to execute this migration flawlessly—within an aggressive timeline—was both humbling and energizing. Coordinating across multiple time zones with Global-e in Israel for launch night showed what great partnership really looks like."
